If you ask the average homeowner what causes roof leaks, they’ll say shingles. It’s a reasonable guess — shingles are the most visible part of the roof, and when people picture a damaged roof, they picture missing or curled shingles. But in twenty-plus years of diagnosing leaks across Western North Carolina, the culprit is flashing far more often than it is shingles.
Flashing is the metal used to seal the joints and transitions on your roof — the places where the roof surface meets a wall, a chimney, a skylight, a pipe, or a valley. These are the most vulnerable points on any roof, and they’re the places where water is most determined to find a way in. Done right, flashing is what keeps your home dry. Done wrong, or left to deteriorate, it’s the reason you have a water stain on your ceiling.
Flashing is thin sheet metal — most commonly galvanized steel, aluminum, or occasionally copper — cut and bent into shapes that direct water away from vulnerable transitions. It lives in several specific locations on your roof, each of which serves a distinct purpose.
Step flashing is installed wherever a sloped roof meets a vertical wall — along the sides of dormers, against the walls of additions, at the base of chimneys. It consists of individual L-shaped pieces, each woven into the shingle course above it, so that water running down the wall is directed onto the shingle surface below rather than behind it. When step flashing corrodes, separates from the wall, or was never properly installed in the first place, water finds a direct route behind the siding and into the wall cavity.
Counter flashing is the piece that caps the top of step flashing where it meets a masonry surface like a chimney. It’s typically embedded into a cut in the mortar joint and bent down over the step flashing to create a two-part waterproof seal. Over time, the mortar that secures counter flashing cracks and separates, and the flashing begins to lift. This is one of the most common sources of chimney-area leaks.
Valley flashing covers the V-shaped channels where two roof slopes meet. Valleys concentrate enormous volumes of water during heavy rain — all the runoff from both slopes funnels through that single low point. Valley flashing needs to be properly sized, correctly lapped, and either left exposed or covered with shingles in a way that doesn’t create damming. In WNC, where a single afternoon thunderstorm can drop inches of rain in under an hour, undersized or improperly installed valley flashing fails under the flow volume.
Pipe boots are the rubber or metal collars that seal around plumbing vent pipes and other penetrations through the roof deck. The rubber portion of a standard pipe boot typically has a usable life of 15 to 20 years before UV degradation causes it to crack and separate from the pipe. This is one of the most predictable and preventable sources of roof leaks — rubber boots can be replaced for a modest cost, but most homeowners have no idea they exist until water starts coming in.
Drip edge is the metal strip installed along the eaves and rakes — the lower and slanted edges of the roof. Its job is to direct water away from the fascia and into the gutter rather than behind it. When drip edge is missing, incorrectly lapped with the underlayment, or corroded, water wicks backward under the roofing and saturates the fascia and the edge of the roof deck.
Flashing fails for a handful of predictable reasons, most of which relate to age, installation quality, or the specific conditions of mountain weather.
Corrosion is the most straightforward failure mode. Galvanized steel flashing is protected by a zinc coating that sacrifices itself over time to prevent rust. Once that coating is depleted — which takes years but happens inevitably — the steel beneath begins to rust through. Once flashing is perforated, it is no longer waterproof and must be replaced rather than patched.
Improper installation is a more immediate cause of failure. Flashing that was installed without proper lap distances, secured with the wrong fasteners, bedded in caulk rather than properly integrated with the roofing, or cut to insufficient width may fail within a few years regardless of the material quality. This is particularly relevant when evaluating the work of contractors who don’t specialize in roofing — a general handyman or an inexperienced roofer may not understand the specific techniques that make flashing details watertight.
Thermal movement is a factor that’s especially pronounced in WNC’s climate. Metal expands and contracts with temperature changes, and in the mountains, where temperatures can swing dramatically between day and night and between seasons, that movement accumulates over years. Fasteners loosen, sealant at edges cracks, and pieces that were tight against a surface develop gaps. This is one reason why older roofs that look fine on the shingle surface may still be leaking — the movement has happened slowly and the failure points are at the metal transitions.
The most obvious sign of flashing failure is a water stain on a ceiling or wall that correlates with rain events. The location of the stain gives clues: staining near a chimney or skylight almost always points to flashing. Staining at an interior wall that runs up to a dormer or addition suggests step flashing issues. Staining near the eaves can indicate drip edge or valley problems.
From outside, visible rust streaking on metal flashing, lifted or separated counter flashing at a chimney, caulk that has cracked and separated at pipe boots, and any flashing that appears to be pulling away from the surface it’s meant to seal are all signs worth addressing before they become active leaks.
One challenge is that flashing failures often don’t produce immediate, dramatic leaks. Water finds a path in, travels along a rafter or joist, and drips somewhere well away from the actual entry point. This is why tracing a roof leak accurately requires experience and systematic inspection — following water trails on interior framing to find where they originate, not simply patching the area above where the ceiling stain appears.
Replacing failing flashing correctly often requires removing shingles in the affected area, installing new metal with proper integration into the existing roofing layers, and re-laying the shingles above. It is not a job suited to caulk applied over corroded metal from outside — that approach delays the inevitable and often makes the eventual proper repair more difficult.
When a full roof replacement is performed, all flashing should be evaluated and replaced as part of the scope. A contractor who leaves old flashing in place beneath new shingles and applies caulk at the transitions is installing a new roof with old failure points. That is not an acceptable practice, and it’s one worth asking about explicitly before you agree to any roofing contract.
